Why Great Bread Takes Time

There is a persistent idea that producing quality bread is primarily a matter of the right recipe. In practice, the recipe is the least interesting part. What separates good bread from exceptional bread is almost always time — and what happens during that time.
Why Fermentation Cannot Be Rushed
Fermentation is not a single step that occurs at a fixed moment in the process. It begins the moment the starter meets the flour and water, and it continues — more slowly — through shaping, through proofing, and even in the early minutes of the oven. Each stage of that extended activity contributes something to the finished loaf that a shorter process simply cannot replicate.
When fermentation is rushed — by adding too much starter, by using a very warm environment, or by shortening the bulk fermentation — the dough may rise adequately, but the flavour has not had time to develop. The resulting bread may look correct but taste flat. The crumb structure may be tight rather than open. The crust may lack the depth of colour and complexity that longer fermentation produces.
There is no shortcut that compensates for this. The flavour compounds produced during fermentation develop gradually, at their own pace. They cannot be added afterwards.
Each Stage in the Process
Feeding the Starter
Before any dough is mixed, the starter must be active. This means feeding it — adding fresh flour and water — and waiting for it to reach the right stage of fermentation. A starter that is past its peak or not yet fully active will not produce the lift or flavour development the dough needs. This feeding and timing step alone can take many hours.
Mixing
Once the starter is ready, the dough is mixed. This is not simply combining ingredients. The goal is to hydrate the flour fully and begin developing the gluten network that will give the bread its structure. How the dough is mixed, and for how long, shapes everything that follows.
Bulk Fermentation
The longest single stage in most sourdough processes is bulk fermentation — the period after mixing, during which the dough ferments as a mass before shaping. During this time, the dough is typically folded at intervals to build strength and structure. Bulk fermentation develops the flavour, builds the gluten network, and prepares the dough for shaping. Its duration depends on temperature, the strength of the starter, and the flour being used. It cannot be assigned a single fixed duration that applies to every loaf.
Shaping
Shaping is one of the most skill-dependent moments in the process. A well-shaped loaf has sufficient surface tension to hold its form through proofing and into the oven. An under-shaped loaf spreads rather than rises. Shaping is done by hand, with attention, and it takes time to do well.
Proofing
After shaping, the dough proofs — fermenting further, developing structure and flavour while the gluten relaxes. Proofing may happen at room temperature or in a cold environment, depending on the schedule. Cold proofing, often done overnight in a refrigerator, slows fermentation considerably while allowing the dough to continue developing. It also makes the shaped loaf easier to score cleanly before it enters the oven.
Baking
The oven transforms the fermented dough. Steam in the early stages allows the crust to expand before it sets; high heat drives the Maillard reaction that creates the complex colour and flavour of a well-baked crust. The internal temperature of the loaf must reach a point at which the starches have gelatinised and the structure is set — not merely browned on the outside.
Cooling and Resting
A freshly baked sourdough loaf is not ready to slice immediately. The internal crumb is still setting as the loaf cools. Cutting into a hot loaf — however tempting — produces a gummy, compressed interior that misrepresents the texture of the bread. The loaf should be allowed to cool fully on a rack, which may take one to two hours depending on its size. This resting period is part of the bake, not an afterthought.
Why Handcrafted Loaves Are Naturally Individual
Because so many of the variables in sourdough baking are alive — the starter, the fermentation, the temperature of the kitchen — no two loaves are entirely identical. A small-batch schedule may vary based on how the starter is behaving on a given day, the ambient conditions in the bakery, or the particular batch of flour in use. This is not a failure of precision. It is the nature of working with fermentation.
Experienced bakers learn to read these variables and adjust accordingly. The goal is not uniformity — it is consistency of quality and character, achieved through attention rather than standardisation.

Time is not a delay in our process. It is one of the ingredients.
Every hour of fermentation contributes something. Every stage of rest and development leaves its mark on the flavour, the structure, and the character of the loaf. We do not rush because we genuinely cannot — not if we want the bread to taste the way we believe it should.
